Use source documents rather than remembered percentages, record the source date beside every material input, and finish with one decision that has an owner and a review date. The audit is not a replacement for bookkeeping; it is a fast control for finding where contribution is leaking before the month closes.

The sequence below uses five free calculators in a deliberate order. Keep the same representative SKU, channel and time period throughout so that the outputs describe one coherent model rather than five unrelated snapshots.

The audit is fast only when the evidence is ready. Export one consistent period—usually the most recently closed month—and avoid mixing a current supplier quote with last year's carrier cost or an ad dashboard with a different date range.

Create a source-date column in the audit sheet. A defensible entry looks like carrier invoice, July 2026, invoice 1842, not shipping is usually about $5. When the source is an estimate, label it as an estimate and give it an expiry or review date.

Worked example: one fictional store and one consistent month

The example below is illustrative. It describes a fictional direct-to-consumer store with 700 orders and $42,000 of net sales in a closed month. Tax is excluded from revenue. The representative order has $60 of net order revenue after discount.

The payment rate is a fictional contract input, not a universal current price. Every merchant should use the exact statement and agreement for the channel being audited.

Step 1: calculate fully loaded product margin

Open the Product Margin Calculator and enter one representative order. Start from net order revenue after the normal discount. Then include product and inbound cost, outbound logistics, payment and platform fees, expected refund loss and acquisition cost.

The gross margin after product and inbound cost is 68%, but the fully loaded contribution margin after the modeled order costs is 27.3%. That gap is the reason a gross-margin dashboard can look healthy while cash and operating profit remain tight. Step 2: convert pre-ad contribution into acquisition limits

Open the Break-even ROAS Calculator. Use the same $60 order and the same costs, but separate acquisition cost so that the calculator can show the entire amount theoretically available for advertising at zero modeled profit.

Break-even is not a recommended bid target. It leaves no room for monthly overhead, attribution error, tax, financing or desired profit. Record both the mathematical zero-profit boundary and an internal operating limit below it. If campaign or agency fees vary with media spend, include them in the same model rather than treating them as invisible overhead.

Keep scope consistent. A blended CPA across new and returning customers cannot be compared cleanly with new-customer revenue only. The break-even ROAS guide shows how to avoid mixing gross revenue with incomplete costs.

Step 3: turn returns into an expected order-level loss

Open the Return Rate Impact Calculator. Do not enter only the refund amount. Estimate the net economic loss from a completed return after considering revenue reversal, product recovery, reverse shipping, handling, support and any non-refundable charges.

Expected return loss per order = completed return rate × net loss per completed return

In the example, a 7% completed-return rate and $20 net loss per return create $1.40 of expected loss on every order, including orders that are never returned. That expected amount belongs in the product and acquisition models.

Refund timing

Use a mature cohort when the return window is long. A recent month can understate returns that have not completed yet.

Recovered value

Subtract only realistic resale or salvage value after inspection, repackaging and markdown.

Shipping and handling

Include reverse labels, non-recovered outbound shipping, 3PL return fees and support labor where material.

Reason code

Separate size, damage, expectation and carrier issues. The decision differs even when the financial loss is similar.

Step 4: reconcile order contribution with monthly store profit

Open the Shopify Store Profit Calculator. The name reflects a direct-store model, but the monthly control is useful whenever you can enter net sales, order count, variable operating costs, advertising and fixed costs consistently.

At 700 orders, the example's $16.36 contribution after acquisition produces $11,452 before monthly fixed costs:

This reconciliation is a control, not a substitute for the accounting close. If the calculator and ledger differ materially, investigate scope, timing and classification before changing prices or ad budgets. Common causes include refunds booked in a different month, inventory adjustments, payroll omitted from the model, tax included in sales, or orders counted differently across systems.

Step 5: run one downside scenario before making a decision

The final five minutes are for stress, not optimism. Change only one or two assumptions that can realistically deteriorate next month. In this example, completed returns rise from 7% at $20 loss to 10% at $24 loss, while acquisition cost rises from $12 to $16.

The base case looks profitable, but the combined downside almost removes the monthly operating contribution. That does not prove the downside will occur. It identifies the thresholds that deserve monitoring and tells the operator which change would require a response.

Keep the decision log small. One audit can reveal many imperfect inputs, but only one or two actions should be promoted into the operating queue. Record unresolved data-quality issues separately so that they do not disappear.

Limitations of a 30-minute unit economics audit

  1. Representative-order bias: one order can hide major differences by SKU, country, channel, payment method or basket size. Segment the model when the mix is wide.
  2. Timing mismatch: returns, chargebacks, carrier adjustments and supplier credits can land in later periods. Use mature cohorts and reconcile to the accounting close.
  3. Attribution uncertainty: ad-platform revenue is not proof of incrementality. Treat CPA and ROAS as operating observations, not causal truth.
  4. Inventory and cash flow: contribution can be positive while inventory purchases, payout timing or debt service create a cash shortage.
  5. Accounting and tax scope: this audit does not determine taxable income, legal tax treatment or financial-statement presentation.
  6. Forecast uncertainty: a downside scenario tests sensitivity; it does not predict demand, returns, conversion or future costs.

Use the audit to locate a decision and a data gap. Use bookkeeping, inventory controls and qualified professional advice for the obligations outside the model.

Frequently asked questions

Which product should I audit first?

Start with a high-volume SKU, a product with surprising cash pressure, or a campaign receiving meaningful spend. Avoid averaging products with very different cost stacks.

Should I use list price or order revenue?

Use net order revenue after the expected discount and exclude pass-through tax unless your accounting treatment requires otherwise. Keep charged shipping visible when it is part of the economic order revenue.

How often should I run the audit?

Run it after each monthly close and whenever a material fee, supplier cost, shipping contract, return pattern or acquisition cost changes. A weekly threshold review can use the same model with provisional data.

Can I allocate fixed overhead per order?

Yes for a quick sensitivity view, but preserve the monthly total as the primary control. Per-order allocation changes mechanically with volume and can obscure which costs are truly variable.

What if the five calculators do not reconcile exactly?

Check date range, revenue definition, order count, return treatment, fee base and whether acquisition is included once. Do not force a match by inventing a balancing cost.

Does positive contribution mean the business is profitable?

No. Contribution shows what remains after the modeled variable costs. Monthly fixed costs, tax, financing, inventory write-downs and owner compensation can still make the full result negative.
